Email Migration Problems and How to Avoid Them

Most email migration problems come from a handful of causes: an incomplete inventory, weak coexistence design, underestimated data volume, forgotten applications that send mail, and poor communication with users. Each shows up as a recognizable symptom during or after cutover, such as missing mail, broken calendars, failed batches or a flood of helpdesk calls, and each can be prevented with the right step in the plan.

This article is a troubleshooting companion to our email migration plan and checklist. It covers the Office 365 and Microsoft 365 migration issues we see most, what causes them and how to avoid them. RockTeam handles these projects through our email migration services.

Common Office 365 Migration Issues: Symptoms, Causes and Fixes

SymptomLikely causePrevention or fix
Mail stops arriving for some usersMX, connectors or routing changed before mailboxes movedPlan coexistence routing and switch MX only after most users have moved
Users cannot see each other’s free/busyCoexistence not configured between source and targetSet up hybrid or cross-platform free/busy before the first wave
Delegates lose access to a manager’s mailboxManager and delegate moved in different batchesMove executives, assistants and shared mailbox users together

Technical Risks to Plan For

  • Data loss and incomplete moves. Validate item counts per mailbox and keep migration reports until users have signed off.
  • Coexistence gaps. Mail routing, free/busy and the shared address book must work in both directions for the whole transition.
  • Legacy integrations. Applications that send, receive or read mail need new endpoints, credentials or connectors.
  • Identity and sign-in changes. Directory synchronization, UPN changes and MFA rollout affect every user at once if not phased.
  • Compliance continuity. Legal holds, retention and journaling must be in place on the target before data moves.

Organizational Risks

  • Unclear ownership. Name an executive sponsor and a single migration lead who can make decisions quickly.
  • Change fatigue. Avoid stacking the migration on top of other major rollouts for the same users.
  • Weak communication. Tell each wave what will change, when, and what to do on day one.
  • No rollback plan. Define what triggers a pause or rollback for each wave before it starts.

Email Migration Best Practices

  1. Start with a complete inventory of mailboxes, archives, shared resources and mail-sending systems.
  2. Design coexistence before moving anyone.
  3. Pilot with demanding users, including executives, delegates and heavy calendar users.
  4. Measure throughput in the pilot and plan waves from real numbers.
  5. Pre-stage data so cutovers are short.
  6. Move people who work together in the same wave.
  7. Keep the source environment healthy until the last mailbox has moved.
  8. Validate, report and get sign-off for every wave.

Email Migration Problems FAQs

Missing mail from routing changes, broken free/busy, delegates losing access, failed or slow batches, applications that can no longer send mail, missing archives and overwhelmed helpdesks after cutover.

Common causes are unhealthy source servers, throttling, oversized items above the message size limit, mailboxes on hold, and missing licenses or permissions in the target.

Include archives and PST files in scope, pause retention policies during migration, validate item counts for each mailbox and keep migration reports until users sign off.

Permissions often do not work across systems during coexistence, so managers, delegates and shared mailbox users should be moved in the same batch.

Design coexistence first, run a pilot with demanding users, migrate in phases, pre-stage data and communicate clearly with every wave.
